Cognitive overload

It’s ten in the morning and you’ve read the same email three times. Everything on the list feels urgent, so none of it feels like a place to start. You’re not lazy, and you’re not short on hours. You’re holding too much at once.

How much you can actually hold

In 1956, George Miller published “The Magical Number Seven, Plus or Minus Two” — the source of the familiar idea that short-term memory holds about seven things. Miller himself was careful about the number. It was a rough pattern he kept running into across very different experiments, not a measured law.

Later work revised it downward. In 2001, Nelson Cowan pulled together decades of evidence in “The Magical Number 4 in Short-Term Memory” and argued that once you strip away the tricks — rehearsing under your breath, grouping items into bigger ones — the real limit is closer to four chunks.

Four. Not four projects, four areas of your life, four roles. Four items, held loosely, while you also try to think about one of them. Now count what your week is carrying.

What happens past the limit

John Sweller’s cognitive load theory starts from a simple premise: you have one small mental workspace, and everything competes for it — what you’re holding, what you’re deciding, what you’re actually trying to do. Sweller built the theory to explain why learners stall on problems they’re capable of solving, not to explain inboxes, but the premise is general. Past the limit, the work suffers before memory does.

That’s why overload rarely feels like forgetting. It feels like re-reading a paragraph. Opening a file and closing it. Deciding to start, then checking your phone instead. The mental room that starting would have needed is already occupied.

Switching leaves a residue

Sophie Leroy’s 2009 experiments gave the feeling a name. When you stop one task and begin another, part of your attention keeps running the first one — and performance on the new task drops. The residue is worst when you left the first task unfinished, without any sense of closure.

The trap: every commitment is an open tab

A commitment you keep in your head is never finished and never filed. It’s open. It has no next step attached, no place it lives, and no evidence that you’ll see it again — so some part of you keeps checking that it’s still there. Thirty of those run at once, and you were only built for about four.

Nothing about that changes when you work harder. Trying to hold more costs you exactly the capacity you needed for the task in front of you.

The GTD answer: offload, then see less

Getting Things Done — David Allen’s method — is usually explained as a way to get organized. Read it as a way to reduce load and it makes more sense. Two moves, in order.
